In this week's newsletter I’m going to break down my company’s complete Operating System.
What do I mean by Operating System?
I mean the Planning and Working Structure of my team and I. 90% of this will be relevant to you no matter what phase of business you find yourself in right now.
And... if you find yourself PLATEAUED a bit, putting this Operating System in place might just help!

Also, before we begin:
I wanted to mention a distinction... or a pattern I see a lot of. Some people are big picture, others are very detail-oriented.
I am bizarrely both.
I can go 30,000 feet up, see the Future, cast a BIG VISION, and I can drill right down to a grain of sand on ground level.

Some of you will find that it’s uncomfortable to play with your non-dominant View Point. But in Business... you need both. So, flex those muscles.
We will start where we should always start:
1. The Vision
A VISION is simply a Future Destination. A Mental Projection of a Possible Future.
It’s quite equivalent to putting an address into your GPS when setting out on a Road Trip.
It’s the WHERE are we going and it’s the WHY.
And it is hands down the MOST important piece of the ENTIRE Operating System.
Yet, most people skip it.
You’re probably eager to skip it right now, huh?
“Ya ya, vision, just tell me what to DO.”
But Vision is EVERYTHING. It’s the whole friggin POINT. It’s the INTENT of the MANIFESTATION set point.
It also determines how you make decisions, and what actions you take.
Today, when people ask me questions like, “how do I grow?” My answer is as simple as: “upgrade your Vision.”
...what’s worse is most people’s VISION is just...
“I hope this doesn’t come crashing down.”
“I hope I can maintain this.”
That’s called "Playing Not to Lose." And as you know conceptually, what you focus your attention on, is where you start heading.
2. Your 3 to 5 Year Goal
You don’t have to get too nerdy about this, but it’s nice to set some Revenue Goals for where you want to see your business in the next 3 to 5 years.
Simple.
3. The 12-Month Goal
Then, you want to turn that into a 12-month goal.
It’s currently HALF WAY through 2025. You should have an Outcome Goal for 2025.
Most people... don’t.
Outcome: Income & Impact. How much revenue? How many clients/students?
4. 90 Day Quarters
From there, I break up the year into four 90-Day Containers.
We are about to start Quarter 3: July, August, September.
The most simple structure I teach: Each quarter has three ingredients:

Outcome - The Revenue Goal

Offer - What specific product you are selling
-
Strategy - How you are selling it

When you are new, I recommend just one Offer and Plan/Strategy per quarter. As you grow you can always take on more.
5. The 5-Step Launch Planning Process
Once I’ve planned my quarter, I’ve identified a STRATEGY, so it’s time to flush out the plan in its entirety.
This is the 5-Step Launch Planning Process I have been using and teaching for years! It’s so stupid simple, but it works!

Dream it - Identify the KPIs or Metrics That Matter for this Campaign

Map it - Draw the visual map of the entire promotion or campaign

Book it - Put all the key dates in your calendar

Chunk it - Using the map, identify the “mini projects” for this entire campaign

Do it - Put everything on to a Project Board to be DONE
6. The Project Board
Next we take everything from the 5-Step Launch Planning Process and we add it to a project board. We personally use and LOVE Monday.com.
Every task includes a few key ingredients:
WHAT: What is the assignment?
HOW: Expectations and training to support the team member in completing this assignment
WHO: Who is responsible for the assignment?
WHEN: When is it done?
WHERE: Where does this assignment live? Where does it need to go? Etc.
Ok, up until this point, it’s all been PLANNING. And it’s been pretty MACRO. I’ve made a simple visual for how the planning looks in my mind.

7. Drilling Down on The Weekly & The Daily
Now we cross the threshold into the MICRO. This is a FOCUS on THE WEEK.
And if you did the following (especially after you did all your proper planning), you will be right as rain!
Sunday:
Review the Project Board to identify the 3 to 5 activities for the week that MUST get done this week.
These are the MOST important tasks that can only be done by you. Write them down somewhere.
Monday:
Every Monday we start the week with my Exec and Team Meetings.
I won’t go into much detail here, but both of these meetings serve very specific functions.
Every Day:

Every single “work day” I start with the MOST IMPORTANT task or action item that I decided on Sunday evening. I do that FIRST.

I don’t allow anything on my calendar to be scheduled before 1pm. This way I have the time and energy bandwidth to complete those assignments first.

My assistant also sends me a morning text with my complete agenda for the day. I love this!

Pick a CREATIVE DAY - my assistant knows there is one day every week where NOTHING can be booked. No calls, no meetings, etc. Highly recommend this one!

Optional: Sometimes SCRUM
I won't dive into it too much here, but if you have a team of +4, and you have a big project this quarter, SCRUM is where it’s at.
It’s a project management protocol that I love, it works! We use SCRUM during our BIG, BIG projects, but not all of them.

8. My To-Do App
For personal use, I have a “to-do” app on my phone.
I use TODOIST.
I can’t stress how important it is to GET EVERYTHING out of your head and ON PAPER so you can keep a clear mind. Any time I have a thought or idea I dump it into this app (to be sorted later).
Then, I organize everything throughout the week. I organize every item into one of the following:

Specific To-Do’s I need to accomplish
-
Specific To-Do’s I need to delegate
-
Quotes & Content I want to use on Social Media
-
Content (books, courses) I want to consume
-
Content to Create for my audience
-
Thoughts & Insights (yes I use it as my journal)
9. Processes and Bottlenecks
Lastly I focus on Creating Processes and Removing Bottlenecks.
If I do something “below my pay grade” I make sure to document it as a process.
If my team is confused about how to do something (bottleneck) or they make a big mistake, we make a process.
You can just use Loom videos or Google Docs for documentation, but I use Scribehow.com. Really cool piece of software that we love.
What’s most important is that you create a very clear ORGANIZATIONAL Process for finding these processes... because there is no point making them if you can’t ever find them again!
That’s it...
I find this to be really simple, do you?
It’s a lot of work and planning and THINKING up front... but it’s so you can be super clear on this: What is the ONE thing I need to do today?
Imagine if all you had to do was that ONE THING every day, and you just KNEW it would get you closer to your goals. Wouldn’t that be nice? Wouldn’t that feel way easier than how you have been doing it?
It’s only possible if you plug in the Operating System and USE it.
And with Quarter 3 right around the corner, it’s a perfect time to start!
